Every boardroom, every conference, every LinkedIn feed — the conversation has been about AI: what it can do, what it might do, whether to adopt it and how and when. The slide decks have been excellent. The pilots have been numerous. The press releases have been unanimous. 2026 is the year that conversation starts to fade.

Not because AI becomes less important, but because it becomes less interesting. In the same way, nobody discusses whether to use cloud computing anymore, and nobody debates the merits of email. It simply becomes part of how things work — infrastructure rather than initiative, expectation rather than experiment.

This is not a prediction about technology. It is a prediction about organisational behaviour. And it has significant implications for how companies should be thinking about AI investment right now — specifically, whether they are building something durable or just participating in the conversation.

Several technology cycles have followed the same recognisable shape. There is the early phase: genuine excitement, inflated expectations, a wave of pilots and proofs of concept, and an enormous amount of conference speaking. There is the trough, where some of the inflated expectations collide with reality. And then there is something quieter and more consequential — the phase where the technology stops being debated and starts being deployed. The phase where the gap between early movers and late adopters begins to compound silently, while everyone is still talking about the technology as if the decision to adopt it remains open.

That is where we are with AI in 2026.

The Three Signals of the Shift

Signal One: The "AI Strategy" Is Disappearing into the Business Strategy

In 2024, every enterprise had (or felt it needed) a standalone AI strategy. A separate document. A dedicated team. A distinct budget line. AI was a special initiative, handled by special people, with special governance. There were AI steering committees, AI centres of excellence, AI working groups. There were executives with "AI" in their job titles who had not existed three years earlier and will not exist in the same form three years from now.

That architecture is starting to dissolve. The organisations furthest along no longer have an "AI strategy." They have a business strategy that assumes AI as a capability — the same way it assumes cloud infrastructure, data analytics, and digital channels.

The Head of Operations does not write a memo about "implementing AI in reconciliation." They write a memo about reducing reconciliation time by 60%, and AI happens to be one of the tools that makes it possible. The distinction matters enormously. When AI is the subject, it gets debated endlessly. When AI is the method, it gets deployed.

At one company that reached this stage: six months in, the AI steering committee simply stopped meeting. Not because there was nothing to do, but because the work had scattered into the business units where it belonged. The Head of Finance owned the accounts payable automation. The Head of Customer Experience owned the contact centre tooling. The Head of Legal owned the contract review workflow. Nobody needed a committee to coordinate them anymore. The committee had become the bottleneck, and the organisation had quietly outgrown it. This is how technology matures — not through a strategic announcement, but through a gradual accumulation of moments in which the committee becomes slower than the work.

McKinsey's 2025 State of AI report found that 78% of organisations now regularly use AI in at least one business function, and 72% report using generative AI — up from just 33% the year prior. That is not a technology in its experimental phase. That is a technology in its normalisation phase. The question of whether to use AI has been answered, at least statistically. The question of how to use it well has barely been started.

Signal Two: The Tooling Has Reached "Good Enough"

For three years, the pace of model improvement has been staggering — and, for many organisations, paralysing. Every quarter brought a new model that was meaningfully better than the last. Organisations hesitated to commit because the technology deployed today would be outdated in months. Every vendor conversation began with capability comparisons. Every pilot was haunted by the question: should we wait for the next version?

That dynamic is changing.

The difference between GPT-4 and GPT-5, between Claude 3 and Claude 4, between Llama 3 and Llama 4 — these are real but incremental improvements for most enterprise use cases. If the use case is customer service automation, contract review, or data extraction, the difference between current state-of-the-art and "good enough for production" has narrowed to the point where it is no longer a meaningful decision variable. The organisation is optimising around the margins of a capability that is already sufficient, not waiting for a capability that does not yet exist.

Waiting for the next model is no longer a rational strategy. It is procrastination dressed up as prudence — a distinction that becomes more expensive with each quarter it persists.

Gartner's 2025 Hype Cycle for AI places workflow and process automation firmly in the Plateau of Productivity — the stage where technology delivers consistent, measurable value across a wide range of operational contexts. The headline models are still climbing, but the underlying capabilities that most enterprises actually need have arrived and stabilised. The decision framework that made sense in 2023 — evaluate options, run pilots, wait for improvements — needs to be replaced with an execution framework. The tooling is not perfect. It will never be perfect. But it is good enough to deploy, good enough to optimise, and good enough to compound value over time.

Signal Three: The Procurement Process Has Normalised

In 2024, buying AI was an event. Special vendor evaluations that took months. Board-level approvals. Extensive pilot programmes designed as much to educate executives as to test technology. Legal reviews that stretched into quarters because nobody had templates for AI-specific terms — data processing, model governance, liability for outputs, intellectual property in training data. Every purchase was a custom negotiation.

In 2026, that is changing. AI procurement is beginning to look like any other enterprise software purchase.

Standard security questionnaires now include AI-specific sections. Legal teams have template clauses for model governance, data processing, and liability. Procurement has pricing benchmarks and competitive analysis. Finance has amortisation models for AI tooling. The institutional friction that once surrounded every AI purchase is being systematically replaced by process. And when buying AI requires the same effort as buying any other business tool, the adoption curve steepens — which is, at this point, a competitive issue as much as an operational one.

The Problem Nobody Wants to Talk About: Data

Any honest assessment of the infrastructure transition has to confront the obstacle that trips up the most organisations: data.

Deploy the most capable model available. Choose the right architecture, the right vendor, the right integration approach. Then watch the whole thing underperform because the underlying data is wrong, incomplete, inconsistently structured, or trapped in systems that were never designed to share it. The model was not the bottleneck. It rarely is.

Deloitte's 2026 State of AI in the Enterprise report found that data management readiness sits at just 40% across surveyed enterprises — lower than it was the year before. That is a striking finding. Despite three years of AI investment and widespread awareness of the data problem, organisations are not actually solving it at the pace required. Technical infrastructure readiness sits at 43%. These are not encouraging numbers for an industry that has spent three years being told that data is the foundation of everything. It turns out that knowing something is the foundation and building the foundation are different activities.

This is the unglamorous reality of AI becoming infrastructure. Building a data pipeline is not as interesting as choosing a model. Cleaning a CRM dataset does not make for a good investor day presentation. Resolving the inconsistencies between the ERP system and the data warehouse does not feature prominently at conferences. But it is the difference between an AI deployment that works and one that does not. The early movers who are compounding advantage right now are largely doing so not because they chose better models, but because they invested earlier in better data foundations — a fact that tends not to appear in their communications about AI, for reasons that are not difficult to understand.

There is also a governance dimension that is easy to underestimate. Data quality is not just a technical problem. It is an organisational one. The reasons most enterprise data is messy are not primarily technical — they are the accumulated result of teams not sharing information, systems procured without integration in mind, definitions that vary by department, and accountability structures that never required data to be consistent. Fixing the data means fixing the behaviours and incentives that produced it. That is change management, not just engineering.

The Human Side of Infrastructure

When technology becomes infrastructure, the bottleneck shifts. It is no longer the technology itself — it is the human workflows, habits, and incentive structures built around the old way of doing things. This is true of every infrastructure transition. Cloud computing required not just new systems but entirely new ways of thinking about IT architecture and spending. ERP implementations failed more often on change management than on technology. The same pattern is playing out with AI, with the same mixture of surprise and hindsight.

Wharton's 2025 AI Adoption Report found that 82% of enterprise leaders now use generative AI weekly. But it also found that training investment is slipping — down 8 percentage points year-on-year — and confidence in upskilling programmes has declined by 14%. Adoption is increasing while the organisational infrastructure to support that adoption is weakening. The result is widespread but shallow usage that does not translate into the kind of deep workflow integration that generates real competitive advantage. Tools deployed at scale into unchanged processes do not compound. They accumulate.

Infrastructure does not just mean data pipelines and API integrations. It means the people who know how to use the tools well, the managers who redesign workflows rather than bolting AI onto existing processes, and the leaders who understand what good AI-assisted work looks like well enough to evaluate it. A hospital that installs new diagnostic imaging equipment without training the radiologists to interpret the outputs has not improved patient outcomes. It has added complexity and cost. The same logic applies to enterprise AI, with equal force and with similarly predictable results.

What This Means for Different Organisations

For Firms That Have Already Deployed

The advantage shifts from "having AI" to "having AI that works well." The differentiation is no longer whether an organisation uses AI, but how deeply it is embedded in operations, how clean the data pipelines are, and how effectively the human-AI workflow has been optimised.

The early movers who deployed thoughtfully are compounding their advantage. Those who deployed performatively — a chatbot here, a pilot there, a press release about an AI partnership — are discovering that shallow integration creates minimal value. McKinsey's data illustrates this clearly: only 6% of organisations qualify as genuine "AI high performers," attributing more than 5% of EBIT to AI. The vast majority are using AI at the tool level, not the operational level. They have the capability but not the integration — a distinction that is invisible in board presentations and visible in quarterly results.

For firms at this stage, the relevant questions have shifted: is there monitoring in place to know when models are degrading? Are data pipelines clean enough to support the next layer of automation? Are people using AI in ways that genuinely change how work gets done, or using it as a faster version of what they were already doing? Are outcomes being measured, or just activity?

For Firms Still Evaluating

The window of justifiable hesitation is closing.

When AI was experimental, waiting was prudent. When AI is infrastructure, waiting is falling behind. The analogy is cloud computing circa 2014–2016. The organisations that held out were not being cautious. They were accumulating technical debt that took years to unwind — legacy infrastructure, on-premise architectures, processes built around assumptions that the cloud made obsolete. When they eventually migrated, they were not just adopting a technology; they were catching up to competitors who had already spent two or three years optimising their operations around it.

The same dynamic is building now. IBM's 2025 study of EMEA enterprises found that two-thirds of surveyed organisations report significant operational productivity improvements from AI. Those are not organisations running experiments. Those are organisations that have embedded AI into operations and are measuring the results.

This does not mean rushing into deployment. The organisations that deployed fastest in 2023 and 2024 are not automatically the ones winning now — many deployed hastily, without the data foundations or process redesign needed to extract real value. The point is that the decision framework should shift: from "should we use AI?" to "where does AI create the most operational value, and what do we need in place to deploy it properly?" For most organisations, the honest answer to that question points toward custom AI development built around specific operational workflows rather than generic tools applied broadly — and toward LLM integration that fits into existing systems rather than requiring those systems to be rebuilt around the AI.

For Technology Providers

The conversation with buyers is changing faster than many vendors have adjusted to.

Executives no longer want to hear about AI capabilities. They want to hear about business outcomes, integration timelines, total cost of ownership, and time to value. The "AI" label is becoming less of a selling point and more of a baseline assumption. Claiming to have AI is not differentiating. Demonstrating that it integrates cleanly with existing systems, performs reliably in production, and delivers measurable outcomes in the first ninety days — that is differentiating. The pitch decks that spend 90% of the time on model capabilities and 10% on actual ROI are producing the results that 90%/10% split deserves.

There is also a consolidation dynamic underway that most vendors are underestimating. As AI becomes infrastructure, buyers want fewer, deeper vendor relationships rather than a long tail of point solutions. They want partners who understand their operational context, not just their technical requirements. The vendor that can provide the underlying AI capability, the integration support, and the operational expertise to make it work — that is the vendor that wins the long-term relationship. The pure capability play is getting squeezed from both ends by large platform providers on one side and specialist implementers on the other.

The Danger of Missing the Transition

The most consequential moment in any technology cycle is not the hype peak. It is the quiet period afterwards, when the technology stops being discussed and starts being deployed.

That is when the real competitive gaps open — not because of dramatic moves, but because of steady, compounding operational improvements that accumulate invisibly. The gap does not form in real time. It is only visible when it is already wide.

There is a pattern that repeats across technology cycles. In the hype phase, the laggards are visible — they are the ones not at the conferences, not speaking about the technology, not running pilots. In the infrastructure phase, the laggards become invisible, because they are doing all the same surface-level things as everyone else. They are buying the tools, announcing the initiatives, reporting the pilots. What they are not doing is the unglamorous integration work that makes those tools generate real value. From the outside, they look like participants. From the inside, they are falling behind. The gap between those two views is where organisations spend the most money for the least return.

Deloitte's 2026 report notes that the next stage of enterprise AI will depend less on how fast companies deploy tools and more on how well they integrate them. The organisations that slow down enough to strengthen their infrastructure and rethink how work gets done will ultimately move further ahead. That is not a counsel of caution — it is a counsel of depth. There is a meaningful difference between the two, and most organisations are currently optimising for the former while believing they are pursuing the latter.

The firms that recognise 2026 as the year AI became infrastructure will invest accordingly: in data quality, in process redesign, in training, in the operational groundwork that turns a capable technology into a genuine competitive advantage. Not primarily in the technology itself, in everything around the technology that makes it work.

The firms still treating AI as a conversation topic in 2027 will look up and wonder when the gap became so wide. They will have had the same vendors, run the same pilots, and made the same announcements.

What they will have missed is the period — roughly now — when the real work was being done quietly.

That is how infrastructure transitions always work. The shift looks gradual until it is suddenly complete.
